This is where trust can quietly erode.

Not because people suddenly stop caring. Sometimes they simply stop offering the fuller truth of what they see because experience has taught them that speaking honestly doesn't change much.

I've seen this happen with talented leaders and capable teams.

A leader says they want people to take ownership. Then decisions are constantly pulled back to the top.

They say, โ€œI trust your judgment.โ€ Then recommendations are dismissed without a conversation.

Over time, people adjust.

They wait for direction. They say less. They protect themselves.

In ๐˜ˆ๐˜ค๐˜ต๐˜ช๐˜ท๐˜ข๐˜ต๐˜ช๐˜ฏ๐˜จ ๐˜๐˜ฐ๐˜ฑ๐˜ฆ, I define trust as the slow alignment of what is said, done, repaired, and repeated.

That's why ๐œ๐จ๐ง๐ ๐ซ๐ฎ๐ž๐ง๐œ๐ž matters so much in leadership.

If thereโ€™s a gap between what youโ€™ve said and what your team keeps experiencing, it may be worth naming it directly.

Try asking:

โ€œYou've said a few times that I'm the one who should be leading here. I want to understand what that actually means I get to decide, and what happens when my recommendation differs from yours.โ€

It doesn't have to be confrontational.

Weโ€™re often taught to look for the right behavior, the right conversation, or the right tactic.

But what if the more important question comes first?

When we act before weโ€™ve really seen whatโ€™s happening, we can end up treating the symptom while missing whatโ€™s underneath it.

SEED is a way of bringing more intention to how we lead, especially when the situation doesnโ€™t have an easy answer.

Itโ€™s not about having the perfect response. Itโ€™s about becoming more aware of the inner stance we bring to the moment, then choosing what comes next with greater intention.

๐˜ˆ๐˜ค๐˜ต๐˜ช๐˜ท๐˜ข๐˜ต๐˜ช๐˜ฏ๐˜จ ๐˜๐˜ฐ๐˜ฑ๐˜ฆ came from a belief I keep returning to: the culture around us can change when weโ€™re willing to look at the ๐ข๐ง๐ง๐ž๐ซ ๐ฌ๐ญ๐š๐ง๐œ๐ž we bring to leadership.

Not just what we do.

How we respond when things get difficult.
How we make space for other people while also taking the space we need.

I was inspired to write this book because Iโ€™ve seen how often leaders are given more behavior-fix tactics when whatโ€™s really needed is a deeper shift in how they see themselves, their teams, and whatโ€™s possible.

That kind of leadership requires something deeper than having the right answers.

I see this pattern often in leadership.

A leader builds their style around inclusion checking in, gathering perspectives, making sure everyone is on the same page before moving forward.

That instinct can be valuable.

But sometimes, seeking buy-in quietly becomes a requirement for feeling permitted to lead.

You can want someone's perspective without needing their agreement.

You can listen deeply and still make the decision.

The goal isn't to choose one over the other. Strong leadership requires knowing when a moment calls for opening the room for input and when it calls for you to distill, discern and claim the authority that's already yours.

When we are at our best, we dance with and integrate both.
