We indexed every near-year-round trainer in the study against their own average. January came in at 122, July at 56. For skill lessons, winter is the business.

Quick question. On a $100 lesson hour, what do you actually keep?

At a 50/50 split, $50. At 70/30, $30, and that $30 still pays for the cage, the front desk, and the software.

Half of active trainers in our research cohort have no comp terms configured in their facility's system, which makes payout night manual math and lesson margin a guess. And trainers who are on a configured split realize about 5 points under their paper number once packages and comped sessions dilute it.

Quick math worth doing this week.

At the median facility the #1 trainer books 42% of lesson revenue and about 8% of total revenue. Manageable. But at 31% of facilities, one trainer's sessions carry 15% or more of everything the building collects.

And 32% of regular trainer relationships end within a year, even when the facility keeps running.

The fix is not finding a more loyal star. Bigger lesson businesses do not replace the star, they build a bench around a bigger one.

26% of a trainer's new clients never book a second lesson. The median trainer keeps just 24% past 90 days.

That is not a coaching problem. It is a decision problem. Every time a family has to choose again, some of them don't.

So remove the decision. The report's playbook: rebook before the athlete leaves the building, put lessons inside a membership, and sell prepaid credits with the sessions already on the calendar.
