When we listen, make room, and respond with care, we give others an experience of these values—we demonstrate that we have time for them, we value their presence, and we see them.

Capacity is often mistaken for how much we can carry.

But our capacity is also shaped by how much energy we spend resisting ourselves. Perfectionism, shame and relentless self-criticism consume attention and narrow our choices.

Leadership identity isn’t formed in isolation. It emerges through contact—with people, decisions, uncertainty, tension and change.

Experience gives us the material. Reflection helps us understand it. Awareness gives us greater choice in what happens next.

Capacity coaching creates the conditions to pause and ask:

What is this experience showing me about who I am?
Which reactions are familiar habits?
Which responses reflect the leader I want to become?

We meet ourselves through our engagement with the world—and develop ourselves through the meaning we make of it.

We often think of intimacy as something that belongs primarily to romantic relationships.

But intimacy — the experience of being known, understood and able to be fully present with another person — also exists in friendship, family, coaching, leadership and teams.

And agreement isn’t necessarily what creates it.

Relationship research has found that intimacy is strongly connected to perceived responsiveness — the experience that another person understands, values and responds to what we share.

In other words, being heard does not require being agreed with.

The same principle appears in organizational research.

Amy Edmondson’s foundational work on psychological safety found that teams were more likely to engage in learning behaviours when people believed it was safe to take interpersonal risks — to ask questions, acknowledge mistakes and speak up.

And research by James Detert and Ethan Burris involving more than 3,000 employees found that managerial openness was associated with greater employee voice, with psychological safety helping explain that relationship.

So disagreement isn’t necessarily evidence that a relationship or team is failing.

Sometimes it is evidence that people are actually thinking.

The challenge is whether we have built relationships strong enough to tolerate difference without turning difference into disrespect.

Can a friend challenge something I believe without threatening the friendship?

Can a colleague disagree with my recommendation without becoming my adversary?

Can an employee tell a leader, “I think we’re getting this wrong,” without paying a relational or professional price?

Can two people remain interested in one another’s thinking when neither succeeds in changing the other’s mind?

That capacity matters in marriages. It matters in friendships. And in organizations, it can determine whether people contribute what they genuinely see and know — or simply learn to keep quiet.

For me, that is one of the more meaningful measures of psychological safety:

Not whether we agree, but what happens between us when we don’t.
