One of the hardest transitions in school leadership has nothing to do with instruction.

It is learning how differently adults respond to you once you move into administration.

A lot of aspiring assistant principals imagine the challenge will be:

* discipline
* walkthroughs
* time management
* operations

But honestly, many new leaders get blindsided by the emotional side of leading adults.

The shift becomes real when:

* conversations become more guarded
* former peers question your decisions
* accountability changes relationships
* staff frustrations start landing on your desk daily
* everyone expects you to absorb tension calmly

And if we are being honest, many leadership programs still do not prepare people well for that reality.

Strong teachers are often used to success coming from effort and responsiveness.

Leadership requires something different:
discernment, emotional regulation, boundaries, and the ability to stay steady while everyone else escalates emotionally around you.

That is a very different skill set.

And it is one reason so many strong educators struggle emotionally during their first years in administration.

A lot of first-year assistant principals are not failing because they’re unqualified.

They’re drowning under poor leadership, unclear expectations, emotional manipulation, reactive environments, and constant pressure to prove themselves.

And the hardest part?

Many new APs think the problem is THEM.

School leadership can either develop people or slowly destroy their confidence.

A toxic leader creates:

confusion instead of clarity
fear instead of growth
dependency instead of development
survival mode instead of leadership capacity

document professionally, find healthy mentors, protect your emotional health, and do not internalize dysfunction that existed before you arrived.

Every administrator knows which teachers send the most referrals. Every administrator also knows that bringing it up is one of the most uncomfortable conversations in the building.

Because now you're not just talking about a student's behavior. You're talking about a classroom management issue. Which feels like a personal attack on the teacher who's been there 12 years.

So what do most administrators do? Process the referral. Say nothing. Repeat for the rest of the year.

That's not support. That's avoidance with paperwork attached.

New leaders: the most important skill you can develop is learning to have that conversation well. Not harshly. Not by ambush. But directly, with data, and with genuine care for the teacher's growth.
