I spent the last year in Switzerland.

I grew up here. I know the manufacturing culture. I know how these companies think.

What I saw when I looked at their online presence confirmed everything I already believed about the gap between production excellence and commercial visibility.

Swiss machine manufacturers are some of the best in the world. Precision engineering. Decades of expertise. Products that outperform anything comparable on the market.

Their websites look like they were built in 2009.

No pricing information. No comparison content. No educational articles answering the questions buyers actually ask. No videos showing how the machines work or what problems they solve.

Just a product catalog, a contact form, and a company history page.

I searched for several categories of Swiss specialty machinery on Google. The companies I know personally, the ones with the best products in their category, were nowhere on page one. Companies with inferior products but better content were ranking above them.

Their buyers are searching online. Every industry buyer does research now. Even in traditional manufacturing. Even in Germany, Switzerland, and Austria where everyone said for years that buyers only trust personal relationships.

They still trust personal relationships. But the relationship starts online now. They research you before they call you. They read what you publish before they decide if you are worth their time.

Most Swiss manufacturers are invisible at that moment.

I am moving back to Montreal in a few weeks. But I am taking this observation with me.

The gap between production quality and commercial visibility in European manufacturing is larger than anywhere else I have seen.

And it is entirely fixable.

Every machine manufacturer I talk to says the same thing about pricing.

We cannot put it online. Our machines are custom. Every project is different. We would scare people away.

I said the same thing for years.

Then we published our pricing page at IMPACK.

Not exact numbers. A range. An explanation of what drives cost up or down. The factors a buyer needs to understand before they can evaluate whether a solution makes sense for them.

The result was not what we feared.

Buyers who were never going to afford our machines stopped wasting our time. They self-selected out before the first call.

Buyers who were serious arrived at meetings already having done the math. They knew the range. They had already justified it internally. The pricing conversation that used to take 45 minutes was over in five.

And something else happened that I did not expect. Competitors started sending us leads.

Seriously. When a prospect was clearly out of range for a competitor, they would say: have you looked at IMPACK? They are transparent about what things cost. You will know quickly if it fits.

Transparency became a referral engine.

IMPACK had a fixed price policy. No discounts. Everyone got the same price. It was completely different from how the rest of the industry operated.

People appreciated it because it was honest.

After seeing this work firsthand I built a 7-section blueprint for how machine manufacturers can talk about pricing online without committing to a number they cannot stand behind.

A man walked up to my trade show booth and said: Stefan, I know you from somewhere.

I had never met him.

This was post-COVID. First big industry trade show back in the US. We had a booth. I was there representing IMPACK.

He was certain we had met before. He could not place where. But he knew me.

I knew I had never seen him.

What had happened is this. Over the previous two years we had published dozens of educational videos about our industry. How machines work. What to look for when buying. Common mistakes. How to calculate ROI. Everything a buyer in our space would want to know.

This man had watched so many of them that he felt like he already knew me personally.

He had never contacted us. Never been to our website to inquire. But when he walked into that trade show and saw my face at the booth, something clicked.

That is the power of consistent educational content done right.

The sale was half made before we shook hands.

In the old days I would have spent the first 30 minutes of every meeting explaining who IMPACK was, where we were based, what we made, why anyone should trust a company from Canada they had never heard of.

That day I skipped all of it. He already knew.

We went straight to his production challenge.

Think about what that means for your sales team. Every hour they spend explaining who you are is an hour they are not spending understanding what the buyer actually needs.

Educational content is not marketing.

It is the first 30 minutes of every sales meeting, written once, working for you permanently.

One article on our website closed a $245,000 machine sale.

I have the HubSpot report proving it.

A prospect found that article through an organic search. Read it. Went deeper into our learning center. Watched videos. Built trust over weeks without ever speaking to a sales rep.

Then they filled in our contact form. Already educated. Already convinced we understood their problem.

That article took a few hours to write. It covered two years of salary for the content person who helped produce it.

Here is what made it work. It was not a product page. It was not a brochure. It was a genuinely useful comparison article that answered the exact question a buyer in our industry asks when they are six months away from a purchasing decision.

We called it a Big 5 article. The kind buyers search for before they ever contact a supplier.

After 10 years building this system at a machine manufacturer and now installing it inside other companies, I distilled the exact structure of that article into a one-page formula.

It covers the article type that generates the most pipeline in industrial sales. The structure that makes buyers trust you before they ever pick up the phone. The one question your article has to answer or buyers will leave. And how to measure whether it is working.

A manufacturer told me he did not need more leads.

He was getting plenty.

But 80% were entry-level equipment. Low margin. High competition. Customers who found his brand name online and reached out.

His high-value custom machines? The complex projects with longer timelines and real margins?

Nobody was finding him for those.

Not because the demand wasn't there. Because there was no content explaining them. No articles answering the questions serious buyers ask before committing to a $300,000 decision. No educational material that builds the kind of trust that justifies a long-term project with a company you've never worked with before.

So his sales team spent most of their time on the wrong work. Quoting entry-level jobs that competed on price and delivery speed. Chasing margins that were never going to be there.

The high-value pipeline was invisible. Not because buyers didn't exist. Because the buyers couldn't find him.

This is the second version of the visibility problem that almost nobody talks about.
It's not always about getting more leads.

Sometimes it's about getting found for the right work.

The work that fills your production capacity for months at a time. The projects that justify your engineering team's expertise. The customers who buy on fit, not on who delivers fastest.

That content exists to be written. Those buyers exist to find it.

Is your online presence attracting the work you actually want?

We had never been to Romania.

Never visited. Never marketed there. Never had a single contact in the country.

Then one day our contact form had a new submission.

A Romanian company had been searching online for folder gluer solutions. They found IMPACK. They read our articles. They watched our videos. They filled in our contact form.

Not a warm introduction. Not a trade show. Not a partner referral.

Just a buyer, doing their research, finding us.

I remember what happened in our team meeting when we shared this. Everyone went quiet for a second.

Then someone said: this actually works.

That was the moment. Not because Romania became a customer. They did not. The timing was not right for them. But because a company we had never heard of, in a country we had never visited, found us through the content we had been consistently publishing.

And shortly after: real buyers from countries we had visited started reaching out the same way. Already educated. Already trusting. Already knowing who we were before the first call.

Before this, we were spending over $100,000 a year on travel. Driving through the night. Explaining who we were in every meeting. Repeating the same answers over and over in every country.

After this, the right buyers started coming to us.

600% organic traffic growth in 18 months. 8 free inbound leads per month. A $245,000 machine sale attributed to a single article.

Your buyers are already searching online for what you sell.

The question is whether they find you or someone else.

A sales rep asked me last week: "Why don't prospects read what I send them?"

I looked at his last 10 emails.

They all said the same thing: "Hi, attached you'll find more information. Let me know if you have any questions."

That's why.

Sending a buyer's guide isn't enough. You need the wording. And the wording follows a 3-line pattern.

Line 1. Empathy. Acknowledge where they are.
"I know choosing a new packaging line is a major decision and not one you make often."

Line 2. Value. What they'll get from doing the homework.
"This guide walks you through the 6 steps of our process and shows where the typical delays come from. 12 minutes to read."

Line 3. Commitment. The specific ask.
"Can you review pages 3 to 5 before our Thursday call? It will let us skip the basics and use the time on what's actually different in your operation."

That's it. Three lines. Empathy. Value. Commitment.

Most reps send the guide. The ones who close send the wording.

Use it before your next discovery call. Sales cycles compress by 30-40% when prospects arrive prepared.

I once spent 20+ hours on a proposal for a customer.

We were a machine manufacturer. They had no budget. No timeline. No decision maker involved.

We found out after we sent it.

That is a qualification problem. And it is one of the most expensive invisible problems in machine manufacturing.

Your engineers are not just losing hours. They are losing morale. Every time a proposal disappears into silence, the best people on your team start asking why they bother.

After 10 years and 400+ production site visits, I built a 5-question script that stops this.

Here is what it covers:

- The 1 question that tells you instantly if there is a real project or just curiosity
- How to find out if the decision maker is even in the room before you spec anything
- The budget question that makes people uncomfortable. Ask it anyway.
- How to spot a buyer who has done the math vs. one who is window shopping
- The assignment selling step most manufacturers skip entirely. It cuts wasted proposals by 30 to 40%.

Bonus: the exact pre-visit email script I sent before flying 18 hours from Canada to meet Australian customers for the first time. Over 50% replied with their real pain points before I even walked in the door.

I use this inside every company I work with. No reason to keep it to yourself.

A chatbot on your website won't fix anything.

Not before you've done the harder work first.

I had a conversation this morning with an IT consultant working with smaller machine manufacturers.

He asked me: "What do you think about putting a chatbot on our website?"

My answer: where is it going to draw from?

Most of the knowledge about how to buy your machine, how to evaluate if it's the right fit, what it costs and why, sits in two places.

Your top salesperson's head. And yours.

It's not written down. It doesn't exist online. Which means it's also not drawing any visitors to your business right now.

A chatbot doesn't create that knowledge. It can only reflect it.

Build the content first. The chatbot is a distribution layer, not a strategy.

Where are you at with this? Still in "the knowledge lives in my head" phase, or have you started getting it out?

07/17/2026

Most content engines die within six months.

The dying signal isn't bad articles. It isn't low traffic. It isn't weak engagement.

It's that nobody on the sales team ever sent an article into a real deal.

Marketing publishes. Sales doesn't use it. Nothing comes back. The team can't see what the content actually does. So they stop writing.

I spoke with a marketing leader last month. Fifteen years in the industry. Big team. Big budget. Presence across all of Europe.

She told me the same conversation comes up every week. "What content should we make next?"

No filter. No tie to revenue speed. Just a topic list.

Here is the filter that should be in front of every content meeting:

"What does sales need to send into a deal this week?"

Not "what should we make next." Not "what would rank well." Not "what would get engagement."

What sales needs to send into a deal that is open right now.

That's the only filter that keeps the loop alive. Once an article gets sent into a real deal, the rep can tell you whether the buyer arrived more prepared. The buyer's questions get sharper. Meetings get shorter by 10 to 15 minutes because the basics are already covered.

Compound that across a year. You do fewer meetings to close the same revenue. Your team feels content is working. They want to make more.

Content doesn't die from bad ideas. It dies because sales never used it.

This is how the Deal Accelerator™ module closes the loop inside the Production Visibility OS™. The content backlog and the deal pipeline have to be the same conversation.

I help successor leaders of $10-50M machine manufacturers turn reactive revenue into predictable demand.
